Born out of frustration with an industry that sells certainty without evidence.

Our Story

Eluvera was born from a simple observation: the leadership development industry spends hundreds of billions of dollars every year, and most of it has never been scientifically evaluated. Programs are sold on the strength of testimonials, charismatic facilitators, and glossy materials — not evidence.

We spent years inside this industry — watching organizations invest enormous resources in programs that felt good but produced no measurable change. Watching individuals go through “development” experiences that were indistinguishable from entertainment. Watching the same problems persist, year after year, because no one was asking the hard questions about whether any of it actually worked.

We built Eluvera to do something different. Not to add another consultancy to an already crowded market, but to bring the rigor of science to an industry that has operated without it for too long.

Everything we do starts with research. Everything we build is designed as a system. And everything we measure is oriented toward wellbeing — not as a perk, but as the foundation of human performance.

Kristina Shea

What happens when you combine 15+ years of finance leadership, cutting-edge wellbeing research, and a passion for unlocking human potential? You get Kristina Shea — a leader who traded spreadsheets for breakthrough science and is now revolutionizing how we think about leader and leadership development, coaching, and human flourishing.

From her roots as Deputy Director of a major government agency, to working for many years in international non-profits, to the research labs of three prestigious universities, Kristina has always been driven by one question: How do we help people become the best versions of themselves?

Her journey took a pivotal turn during her Masters at Pepperdine University, where she discovered Appreciative Inquiry — an approach that flips traditional problem-solving on its head by focusing on what’s already working brilliantly. This wasn’t just an academic exercise — it was a complete mindset shift that led her to earn certifications from Gallup, become an ICF-certified coach, and dive headfirst into the University of Pennsylvania’s renowned MAPP program.

Now, as a PhD candidate at the University of Bologna, where she studies leader and leadership development in the Italian and European context, Kristina is bridging the gap between rigorous academic research and real-world impact. Her work focuses on developing leadership interventions and research that enhance collective wellbeing — because she knows firsthand that sustainable success requires leaders who can thrive personally while creating environments where their teams flourish too.

With academic publications, book chapters, and proven wellbeing interventions under her belt, Kristina is now focused on delivering these evidence-based solutions at scale.

What We Believe

Everyone is a leader

Leadership is not a title or a rank. It is a collective process that everyone participates in. The question is never whether someone is a leader — it is how they are contributing to the leadership process in their system.

Development is a system, not an event

A workshop is not development. A course is not development. Development is a sustained, integrated system of assessment, intervention, feedback, and iteration — embedded in daily work and supported by the organizational environment.

Wellbeing is not separate from performance

Wellbeing is the condition for performance. When organizations treat it as a nice-to-have — a wellness perk, a mental health day, a meditation app — they miss the point entirely. Wellbeing must be designed into the infrastructure of every developmental system.

Science must lead practice, not follow it

The industry has it backwards. Practice runs ahead, creating programs and methods based on intuition and market demand. Science, if it’s consulted at all, is brought in after the fact to validate what’s already been built. We reverse this: the evidence comes first, and practice follows.

Measurement is not optional

If you can’t measure it, you can’t improve it — and you certainly can’t claim it works. Every program we design includes rigorous evaluation. Not satisfaction surveys. Outcome measurement at individual, team, and organizational levels, using validated instruments and appropriate statistical methods.

Grounded in Rigorous Science

Our work is informed by the world’s leading academics and researchers. Central to our intellectual foundations is the seminal work of Dr. David Day, Kristina’s mentor and one of the most influential scholars in leader and leadership development science. Dr. Day’s foundational distinction between leader development (individual human capital) and leadership development (collective social capital) has shaped the field for over two decades — and it shapes everything we do at Eluvera.

Equally foundational is the work of Dr. Stewart Donaldson, a leading figure in positive organizational psychology and evaluation science. Dr. Donaldson’s PERMA+4 framework provides the scientific backbone for how we understand and measure wellbeing — not as a narrow concept, but as a comprehensive model of human flourishing that includes physical health, economic security, mindset, and self-compassion alongside the core dimensions of positive psychology.

Together, these intellectual traditions — systems-level leadership science and rigorous wellbeing research — form the foundation on which every Eluvera program, intervention, and evaluation is built.
